Made my first run didnt go so well

Can anyone tell me what i did wrong. On my first mash i did a 2 gallon water, 2pnds, sugar, approx 1.5 pnd of cherries, and 1 pk of bread yeast. I ran it thru still without thumper. Poured off 1 cup, and collected the rest. Well my ice melted and i only collected 2 medium size madon jars. The proof was low and it seemed to smell just as bad as the cup i threw off. Can anyone give some advice?
